Weekly Budget Reviews

Check budget versus actual every Friday for each active project. Calculate percentage completion on two dimensions: percentage of budget hours consumed and percentage of scope delivered. If 60% of your hours are consumed but only 40% of the scope is delivered, you have a problem. If 40% of hours are consumed and 60% of scope is done, you are tracking well.

This weekly discipline takes fifteen minutes per project and prevents the creeping overruns that compound silently over months. The data also builds your estimating accuracy for future projects.

When Budget and Actual Diverge

When actuals start running significantly ahead of budget — say, more than 15% over at any phase — you have three options: absorb the overrun, negotiate a scope reduction, or initiate a change order conversation with the client. The right choice depends on the cause. If the overrun resulted from your estimating error, absorbing it or reducing scope is fair. If it resulted from client-requested changes or unclear briefs, a change order is appropriate.

Having the budget data makes these conversations professional and factual rather than apologetic or adversarial. Show the client where hours went against what was planned.

Using Actuals to Improve Future Estimates

Every completed project is a calibration data point. Compare final actuals against original budgets and identify systematic patterns. Do you consistently underestimate testing time? Do client review cycles always run longer than planned? Use your project finances data to build empirical multipliers into future estimates rather than repeating the same errors.
