The Cash Flow Case for Structured Billing
Freelancers who invoice entirely at project completion face two problems: they bear all the financial risk if a client defaults at the end, and they may experience significant cash flow gaps between project start and payment. Structured installment billing eliminates both problems by distributing payment across the project lifecycle, aligning cash inflows with ongoing expenses and reducing non-payment risk through earlier partial payment.
The administrative overhead of milestone invoicing is minimal compared to the financial security it provides. A project that might previously have carried 60 days of uncompensated delivery risk now carries at most 20-30 days between milestone payments.
Designing Milestones for Different Project Types
Different project types call for different milestone designs. For research and strategy projects, natural milestones are: scope agreement and brief (deposit), research phase delivery, draft strategy presentation, and final strategy document. For design projects: deposit, wireframes/concepts approval, final design files delivery, and revisions sign-off. For development projects: deposit, architecture and setup complete, core feature delivery, full testing and handover.
The principle in every case: milestones should correspond to genuinely delivered value that the client can assess and approve, not arbitrary time intervals. Client approval at each milestone is the trigger for both continued work and the next invoice through your billing system.
Percentage vs Fixed-Amount Milestones
Both percentage-based milestones (e.g., 30/40/30 split) and fixed-amount milestones (e.g., €1,500/€2,000/€1,500) are valid. Percentage structures automatically scale with project size and are easier to explain. Fixed-amount structures are more concrete and prevent confusion when scope changes affect the total fee.
For projects where scope is likely to change, a hybrid approach works well: fixed deposit and final payment, with a variable middle payment that reflects actual work completed. This structure maintains predictability at both ends while accommodating scope evolution in the middle.
Change Orders and Billing Adjustments
When scope changes alter the project value, update the milestone billing structure accordingly before proceeding with the additional work. Issue a change order invoice for any scope additions, with its own payment terms independent of the original milestone schedule. Document scope changes in writing — email is sufficient — before beginning additional work, so there's no room for later disagreement about what was authorised.
