What Time-to-Money Ratio Really Measures

Revenue per hour is the headline metric. But time-to-money ratio captures something deeper: how quickly and efficiently does your professional time convert into received income? A freelancer invoicing 10,000 euros per month but chasing payments for 45 days has a very different cash position than one invoicing 8,000 euros and collecting within seven days.

Optimising this ratio requires attention to four levers: what you charge, how efficiently you deliver, how fast you invoice, and how quickly clients pay. Most freelancers focus only on the first. The largest improvements often come from the other three, which are entirely within your control once you set up the right systems.

Lever One: Service Mix and Effective Rate

Not all services convert your time to money at the same rate. Analyse your last twelve months of work using data from your time tracker and invoices: which service types generated the highest revenue per hour actually worked? Include scoping, client communication, and revisions in the calculation, not just delivery hours.

Most freelancers discover a significant spread — some service types generate two to three times the effective hourly rate of others. Gradually shift your service mix toward higher-converting work. Decline or price prohibitively the work that consistently underperforms. Even a ten percent shift in mix can materially improve your effective rate without working additional hours.

Lever Two: Delivery Efficiency

Templates, frameworks, and documented processes reduce the time required to deliver equivalent quality. A proposal template saves 90 minutes per new pitch. A project onboarding checklist eliminates repeated questions and scope misunderstandings. A standard reporting format removes formatting time from every deliverable. These investments pay back within weeks and compound over years.

Identify your three most time-consuming recurring tasks and ask: is this taking longer than it should? What could be templated, automated, or eliminated? Small efficiency gains on high-frequency tasks add up to hours per week — hours that can be redirected to billable work or genuine rest.

Lever Three: Invoice Speed and Payment Terms

Invoice immediately upon milestone completion, not weekly or at project end. The correlation between invoice timing and payment speed is strong: invoices sent the same day as delivery are paid significantly faster than those batched and sent days later. Set payment terms of 14 days rather than 30 for most clients — most will comply, and those who need longer will negotiate rather than default.
